Emergency Heat Replacement: A Field Checklist (Panasonic, EGO Snow Blowers, and That Nest Thermostat Question)

In my role as the emergency replacement coordinator at a family-run HVAC company in Minnesota, I've handled 200+ rush orders in 6 years. That includes same-day turnarounds for a food-processing plant, and a lot of calls from homeowners who need heat tonight. This is the checklist I rewrite every winter.

In March 2024, a client called at 3:15 PM. Their 18-year-old furnace shut down, and the induction motor was discontinued. Normal replacement lead time was 5 days. They had a newborn, and the forecast was -12°F. We found a distributor with a Panasonic inverter heat pump in stock, paid $380 in after-hours freight, and had the system running by 7 PM the next day. The alternative would have been a $9,000 pipe-freeze claim and a hotel bill.

This is not a Manual J textbook. It's the heat-has-to-work-tomorrow checklist. My experience is based on about 200 mid-sized residential and light-commercial emergency orders in the Upper Midwest. If you're working in a mild cooling-heavy climate, your load calc and equipment choices will look different. The sequence won't.

Step 1: Answer the Nest thermostat question first

When a furnace dies, people google can Nest thermostat replace heating and air conditioning. The short answer is no. Period. A Nest replaces the wall thermostat. It does not replace the furnace, the heat pump, or the AC. If the equipment is dead, a Nest won't resurrect it. Last January, a client spent a Saturday swapping a Nest before calling us. The actual issue was a 24V fuse. The replacement cost $6. I'm not anti-Nest. Step 2: Walk the site before ordering anything

In my first year, I made the classic spec error: I assumed the old 24V thermostat wiring meant a simple heat pump swap. It was not simple. The existing air handler had a proprietary control board, the replacement board was backordered, and the temporary infrared heaters we rented ran for four days. That lesson cost me $740 in rental fees, plus a very honest client review. Now I do the 20-minute site walk every time, even for the one-bedroom cottage.

Here's what I check:

  • Electrical: disconnect present? breaker size?
  • Line set: new or flushed? length fits?
  • Condensate: gravity drain or pump?
  • Outdoor unit access: path clear? snow drifts?

That last one is more important than people expect. In a Minnesota winter, a condenser buried under a drift might as well be on another planet. That's why the EGO snow blower lives in our service van from November to March. It clears an 8-foot path in about 15 minutes. If that sounds like a landscaping task, it is. It's also the difference between a same-day install and a delay.

Step 3: Pick a Panasonic inverter air conditioner that makes sense at your design temperature

I often spec Panasonic inverter heat pumps for emergency replacements because they're quiet, parts are available, and an inverter compressor runs at partial capacity instead of slamming on and off. But inverter is not a synonym for hyper-heat. Check the low-temperature capacity table before you promise anything. A 12,000 Btu/h unit can lose 30-40% of its rated output at 5°F. The house still needs a certain Btu/h at that temperature. Size accordingly.

For most of my rush jobs, a correctly sized 1.5-ton Panasonic inverter air conditioner with a matching indoor unit is the safest call. A bigger system that short-cycles or trips the breaker during startup doesn't help anyone. Correctly sized. That's it.

If the client asks about the Panasonic 0.9 cu ft premium inverter microwave sitting in their kitchen: the inverter principle is similar, but the microwave is not a heat pump. It won't heat the house. It will gently thaw a frozen dinner while we're outside freezing. Different tool.

Step 4: Use an infrared heater for the waiting hours, but know its limit

The gap between system failure and a new heat pump running can be 18 to 48 hours. That's the window for temporary spot heat.

We carry two 1,500W infrared heaters on the truck. A 1,500W infrared heater, used in a closed room, can keep one 150-200 square foot space comfortable while the tech works. It is not a whole-house heating solution. It is a bridge. And it must be plugged directly into a 15-amp wall outlet, not an extension cord, not a power strip, especially not on the same circuit as a refrigerator.

Here's the safe sequence:

  1. Close all doors to unused rooms.
  2. Put the infrared heater in the room the client will actually occupy.
  3. Leave 3 feet of clearance around the heater. Minimum.
  4. Check that the smoke detector is working.
  5. Run it only while someone is awake.

An infrared heater can take the edge off an emergency. It's not a replacement for a failed furnace.

Step 5: Treat the small client like tomorrow's big client

This is where the checklist gets personal. The fastest way to lose an emergency order is to deprioritize it because the quote is small.

Our company is a small operation. We've had commercial clients tell us no rush while a homeowner was literally waiting in a cold house. We misread that once. In 2023, we left a small emergency quote sitting while we prepared a $40,000 commercial bid. The commercial client didn't even take the bid. The small client had a frozen pipe by the time we called back. We ended up paying a plumber to fix the damage. The lesson became policy: identical response time, regardless of ticket size.

When I was starting out, the supplier who took my $200 order seriously is the one I still call for $20,000 projects. Small doesn't mean unimportant. It means potential. I won't pretend every distributor is thrilled about a single heat pump for a cottage. But I will show up the way I'd want a vendor to show up for me.

Step 6: Make a pickup plan, not a hope

Emergency jobs fail when someone says we'll get it tomorrow without a name, a branch, a model, and a payment method.

Before you hang up with the distributor, write down:

  • Exact outdoor and indoor model numbers.
  • Branch name and after-hours counter.
  • Line set diameter and length.
  • Whether the tech picks it up or the distributor delivers.
  • Payment: credit card on file or PO number ready.

In March 2024, we almost ordered the Panasonic system from a distributor that was $120 cheaper. They had the outdoor unit but not the matching indoor unit. The branch 35 minutes away had the full matched pair. The $120 savings would have become a $2,100 hotel bill and a week of pain. So glad I checked for the complete pair before the truck left.

Once the order is set, communicate a real window. Heat by 7 PM tomorrow is a promise. Send the client a text with the tech's name and the approximate arrival time. It sounds small. It isn't.

A few things that don't fit in the checklist but cost me sleep:

Inverter does not mean hyper heat. Check the model number and the spec sheet. Some Panasonic inverter air conditioners are cold-climate heat pumps; others are AC-only.

Don't gamble on an old line set. A rushed line set flush can fail. In an emergency, a new line set is cheaper than a callback.
