Repair or Replace? The 50% Rule That Guides Every Office Appliance Decision

One rule has saved our facilities budget more money than every vendor negotiation I have run in five years of purchasing: if a repair costs more than 50% of the replacement price, or the unit is over seven years old, replace it.

That rule did not come from a spreadsheet. It came from a $380 mistake in 2023, when I approved a repair on a six-year-old break-room refrigerator. Three months later, the compressor died. I paid $780 for a replacement, the repair went in the dumpster, and our accounting team got two workweeks of “where is the fridge?” complaints. Total loss: about $1,160, plus a dent in my credibility with the VP of operations.

For context: I’m an office administrator, not an appliance technician. I took over purchasing in 2020, and I now manage all facilities ordering for a 400-person company across three locations—roughly $60,000 annually across eight vendors, reporting to both operations and finance. Everything I know about compressors, sones, and tank corrosion I learned by writing purchase orders and watching what failed. So when I tell you the 50% rule holds up, it’s because the alternative has cost me real money.

The Samsung Fridge That Made the Rule

A cold freezer with a warm fridge usually points to the evaporator fan motor, the defrost heater, or the control board—and if it reaches the sealed system, the compressor, the repair quote can exceed half the value of a comparable new refrigerator.

I’m not naming Samsung to trash it. This failure mode shows up across brands as units age. The search query is popular because the symptom is confusing: “half my fridge works, so it can’t be that bad.” That is exactly how people talk themselves into a $300 repair on a seven-year-old unit. It’s a bet against every other aging part. The compressor is the big risk, and compressor replacement runs $500 to $700 in labor plus parts—on a box you can replace for $800 to $1,200.

The right move for any fridge with this symptom: pay for a diagnostic, run the quote through the 50% rule, and ask for the compressor warranty status in writing before approving anything. If the repair crosses half the price of a comparable replacement, replace the fridge. An out-of-warranty compressor is its own warning sign. We replaced that Samsung with a mid-range unit, and the difference in temperature consistency was noticeable immediately.

Bathroom Fans: Replace, Don’t Repair

Bathroom exhaust fans are the most deceptive products in commercial facilities. Everyone assumes a fan is a fan. Then you stand under a 2.5-sone unit in a quiet office hallway, and you understand why the Panasonic Whisper series has the reputation it does.

When our second-floor restroom fan started grinding, my maintenance guy suggested a $45 replacement motor. I asked for a sone reading first. The Inverter Microwave That Earned Its Price

Break-room microwaves are a thankless purchase. Nobody congratulates you when you get it right, but everyone notices when it’s wrong. Frozen lunches with cold centers. Sauces spattered everywhere. Warped plastic lids. Those are daily complaint drivers in a 400-person office.

The fix, for us, was a Panasonic 1.2 inverter microwave in stainless steel (model NN-SN67HS). The inverter part is not marketing fluff. Conventional microwaves run the magnetron at full power and cycle it on and off to simulate lower settings. Inverter models reduce the output power continuously, so defrosting and reheating are much more even. In practice, that meant the cold-center complaints mostly disappeared within a week.

The NN-SN67HS has been pricing around $170 to $210 as of January 2025 (public retail listings)—not cheap, but cheap compared with replacing a $90 microwave every 14 months when the door switch or turntable motor fails. The stainless exterior also handles the kind of wiping-down that plastic units don’t survive. We bought three, one for each location, and the first unit has survived three years of daily use without a service call so far.

One caveat: per FTC advertising guidelines, performance and efficiency claims need evidence, so don’t upgrade a fleet based on a brand promise. I verified this one by running the same bowl of leftover soup through the old unit and the new Panasonic. That was evidence enough for me.

Hot Water Heater Replacement: Know Your Limits

If there is one place the 50% rule gets dangerous, it’s a hot water heater replacement—because the tank is only half the cost. I say that as someone who learned it the hard way.

In 2024, a $240 heating element repair on our 10-year-old electric tank felt like a win. Six months later, the tank leaked from a corroded seam. Replacement and installation ran $1,850, plus $310 in drywall repair. In hindsight, that $240 repair was cosmetic: the tank had been rusting from the inside the entire time. Corrosion doesn’t send a warning email.

The honest math for a 40-to-50-gallon tank in 2025: replacement, including installation and disposal, runs from roughly $1,200 for a basic electric swap to $2,200-plus for a gas unit with venting changes (public retail and contractor listings, January 2025). A $240 repair on a tank under 8 years old is reasonable. The same $240 on a 12-year-old tank is a band-aid.

But I also want to be clear: I’m not a plumber, and I don’t touch gas lines. I don’t authorize unlicensed handyman specials for tank swaps, either. In most jurisdictions, a water heater replacement requires a permit—that’s not paperwork, it’s the thing that protects you when the work goes wrong. A plumber who says permits are unnecessary is handing you a red flag.

The Window Fan: A Case for the Unsexy Option

Not every office climate problem needs a $2,000 HVAC answer. Our building has a shoulder season—weeks between heating and cooling when the central system can’t keep up with the south-facing conference rooms. I considered portable AC units and mini-splits, but they came with electrical load questions and long installation windows.

Instead, I spent $130 on two decent window fans. They move air, they’re quiet enough for a meeting, and they cost less than one hour of an HVAC contractor’s estimator time. The south conference room went from 81 degrees to a tolerable 74 on a 78-degree afternoon—no compressor, no filter, just air movement. I’m not claiming a window fan replaces real ventilation or cooling. It doesn’t. But in the right climate, with the right window, for a limited season, it solved the problem.

That’s the boundary condition: window fans work in mild climates and small rooms. If you’re buying one for a place where summer hits 95 degrees with humidity, you’re setting yourself up for disappointment.

When I Break My Own Rule

I’ve applied the 50% rule to nine replacement decisions since 2023. It cost us more upfront in three cases, but it eliminated the double-pay pattern—repairing, then replacing anyway—that burned us four times between 2020 and 2022. I’m still convinced. That said, I will break the rule in four situations:

  1. The labor is free. If the repair is done by my own maintenance team or the homeowner themselves, the math changes completely. A $20 part and an hour of sweat is worth it.
  2. The unit is under three years old. A repair is worth preserving the warranty coverage.
  3. Replacement isn’t available. Appliance backorders have been brutal. If a new unit takes six weeks to arrive, a bridge repair may be the only option.
  4. The building is a rental. Landlords operate on different math, and “cheapest functional fix” wins there.

This approach works for us because we have central purchasing, predictable equipment age, and maintenance records with failure dates. A five-person startup or a homeowner should adjust the numbers. If new fridges in your area are priced crazy, a $300 repair on an old one might honestly be the right call.

I learned all of this between 2020 and early 2025. Appliance prices, incentive programs, and local codes change fast, so verify current quotes before you budget.

Bottom line: repair-vs-replace is an emotional decision for a lot of people. We feel like we’re saving money when we’re usually just delaying an inevitable purchase. Run the numbers, respect the 50% line, and call a licensed pro when the job demands it.
